The Practice

Strategy is only half.

Most firms sell you a strategy and leave before it meets reality. We own the delivery, the people, the budget, and the outcome — the way a full-time executive would, for as long as the engagement requires.

For twenty-six years we've built and led organizations through their hardest chapters — standing up entire departments and teams, and running enterprise-wide transformations across every function of the business, not just technology. Manufacturing, distribution, technology, services, construction: the pattern holds wherever the stakes are high.

The continuity is the point. We can set the goal, design the strategy, develop the plan, and lead & build the delivery — and where the work is software, data, or systems, we build it ourselves. That means no handoff between the people who designed the answer and the people responsible for making it real.

Companies bring us in when the margin for error is thin — a transformation that has to land, a function that has to be rebuilt, an acquisition that has to integrate cleanly, a program that has already come off the rails. We operate inside the business, align every moving part to what the P&L needs, and stay accountable to the result.

Bring us the problem that's too important to hand to anyone else.
Where We Come In

Start it, strengthen it, or recover it.

We cover the full arc — but it isn't all or nothing. Engage us for one piece, several, or the whole thing, at whatever point the work sits today.

The Arc
  1. Set the goal
  2. Design the strategy
  3. Develop the plan
  4. Lead & build the delivery
  5. Sustain the gain
Start It

From a blank page

Nothing exists yet. We define what the business is trying to achieve, design the strategy and the plan behind it, then lead and build the work through to a running operation.

Strengthen It

Mid-stream support

The direction is set and the work is underway, but it needs senior weight — governance, delivery leadership, technical depth, or capacity the team doesn't have. We step in where the gap is.

Recover It

Stalled, slipping, or failed

An implementation that missed, a vendor relationship that broke down, a program nobody can get back on schedule. We take it over, stabilize it, and finish it — or rebuild it properly.

How We Engage

What we do. One accountable leader.

We can design it, build it, or do both — your call. The whole is worth more than the halves. Explore each in depth →

Transformation, Operating Model & Value Creation

Large-scale change owned end to end, in the order that works: people first, then process, then technology. AI Strategy, Delivery & Governance

Not the science project. We settle whether your data can carry AI, and which use cases are worth the money — then design, build and deploy the ones that clear both, with governance a board can read. Most AI work dies as a pilot. Ours goes to production. AI →

Infrastructure, Security & Operations

The layer everything else runs on. Assessment first, then a direction chosen on the facts — no direction is the default, and neither is the cloud. Outcomes

What the work delivers.

Growth restored, cost removed, risk retired — usually inside the first two quarters.

$300M PE-Backed Manufacturer · Carve-Out Recovery
¼ the resourcing · 2 months early

Four months in, roughly $1M spent and nothing delivered — no discovery, no governance, no named business owners. Took over the US program, rebuilt the strategy, staffing plan, and delivery structure, then implemented a Tier-1 ERP and seven surrounding systems — completing hypercare two months before the TSA deadline, on one quarter of the resourcing used by comparable programs.

PE-Backed Industrial Services Firm · Fractional CIO/CTO
$400K run-rate removed

Inherited a broken multi-vendor environment and stood up a unified, monitored operation within the first quarter — then re-architected hosting for a 75–80% TCO reduction with dual-site failover and room to double. Flagged a major system program before commitment and re-scoped it to an approach that would deliver.

Supply Chain & Back-Office Recovery
$10M → $13M

A one-week discovery produced 84 findings across the back office. Demand planning came first — a structured decision tree governing min/max, reorder cadence, and supplier lead time — then the forecasting handoff between sales and supply chain. Product availability stopped costing them orders, and revenue grew 30% over the following twelve months.

Identity & Access Lifecycle
4 weeks → 2 days

No account outlives its owner. Leavers are actioned inside eight hours, every population is recertified quarterly, and non-employee accounts expire at twelve months whether anyone remembers them or not. Privileged access carries its own request, credential and break-glass procedures. Four weeks of documentation work landed in two days.

$75M Distributor · AI-Enabled Quote-to-Cash
79 → 15 days

Average quote-to-acceptance fell 81%, and acceptance rose from 40% to 55%. Automated follow-up now reaches every quote and removed 5,206 hours of manual follow-up a year — capacity the client put back into more quotes and real customer service rather than headcount. Measured over three months, beginning three months after go-live.

Facilities Services Platform · Custom Applications
$489K ROI · 250%+ gain

Scoped, built, and rolled out three custom operational applications across a region — delivering $489K in ROI, a 250%+ productivity gain, and a 19% reduction in weighted labor cost across the top trades.

What it means on the P&L

Where the savings are recurring OPEX, they carry through to EBITDA — and at a multiple, to enterprise value at exit. Where they're capital avoidance, they show up in cash instead.

In Their Words

Executives on the decision.

From the leaders who set the direction with us — and answered for the result on their own P&L.

“

We needed experienced IT executive leadership without adding a full-time role at that level. He took ownership immediately — closing significant security exposures, materially improving operational stability, and reducing our IT run cost by approximately 15% — then built out an internal IT function so we could bring capabilities in-house, and managed the transition to our new IT leader himself.

How We Resource

Executive-led, scaled to the program.

One senior leader accountable for the outcome — with the capacity of a firm behind it, and no bench you're paying to keep idle.

Every engagement is led by one of our consultants — one senior leader accountable for the outcome, start to finish. That accountability doesn't get delegated to a junior team after the sale, which is the most common complaint clients have about traditional consulting firms.

Where a program needs more hands than one executive, we scale through a vetted bench of independent consultants and partner firms with established delivery teams. They work under Accretive Works, managed by us and held to our standard — you deal with one accountable party, not a coordination problem.

Where it serves you better to build the capability internally, we'll bring the right specialists in for you to hire directly. The goal is a business that runs well after we leave, not a dependency.

Some clients arrive with a decision made; others are still working out what to do. Either way, the engagement is defined in a written scope with named deliverables before work begins.

How we work

Our own work runs on Cairn — the AI system we built to run this firm, named for the stacks of stone that mark a trail so the next person through doesn't have to find the way again. Everything an engagement produces is captured as it happens. See how →
